Critical Success Factors (CSFs) are the few areas where things must go right for a project or strategy to succeed. The concept originated with John Rockart at MIT. He argued that executives should focus on a small number of critical areas rather than trying to optimize everything. A project with 50 success criteria is likely to fail on several. A project with 5 critical success factors is easier to monitor and defend.
CSFs differ from Key Success Factors (KSFs) and KPIs. KSFs are industry-level strategic capabilities. CSFs are project or initiative level. If your company launches a new product, the CSFs might include engineering delivery, sales channel readiness, and customer support training. These are the domains where failure dooms the project.

Identify CSFs through structured conversation. Interview the project sponsor: What keeps you up at night? What could derail this project? Listen for themes. If multiple stakeholders mention execution risk, that is a CSF. If everyone mentions dependency on third-party data, that is a CSF.
Also use historical analysis. Look at past projects in your industry that failed. What went wrong? Common failures include underestimating scope, losing key talent mid-project, overlooking regulatory requirements, or misaligning stakeholders on success definition. These become CSFs for your project. Avoid the trap of making everything critical. If more than 5 or 6 factors are critical, the list has lost meaning. Pressure teams to choose the truly critical factors, not all the important ones.
Once you have identified CSFs, create simple monitoring mechanisms. For each CSF, identify leading indicators that signal risk. If a CSF is "engineering delivery," a leading indicator might be sprint velocity or the count of high-priority bugs accumulating. Track these weekly.
Create an escalation trigger. If sprint velocity drops 20% below plan, escalate to the project steering committee. If velocity drops 35%, consider repriororitizing scope. This discipline catches problems early, before they become crises. Use CSFs to drive project governance and focus leadership attention. In steering committee meetings, spend 80% of time on the 5 CSFs and 20% on other items. This creates focus and prevents death by a thousand small issues.
