Most problem-solving efforts fail before they start: the problem is too big, too vague, and nobody knows what it really costs. The team jumps to solutions, blames the operator, and the same defect comes back next month. The A3 Problem Solving Toolkit fixes this by guiding the team through the classic Toyota A3 thinking process, one window at a time, inside a single Excel workbook.
The toolkit is built around five guided windows:
Window 1, Define: write a problem statement with current value, target and dollar impact. Split the big problem into parts that add up to 100 percent, and the workbook highlights the focus part that drives most of the loss.
Window 2, Why: run a Fishbone brainstorm and a 5 Whys chain for the focus part, then record how the root cause was verified on the floor.
Window 3, How: build a countermeasure plan with WHAT, WHO and WHEN for every action.
Window 4, Follow-up: log weekly actuals against the target and see the trend chart update automatically.
Window 5, Self-Check: five automatic checks plus five self-ratings give every A3 a score out of 100, with levels from Starter to Practitioner (70+) and Leader (85+). Sponsors and Lean coaches can re-score the same ten points for a fair in-house review.
All five windows feed one A3 Report sheet that prints on a single A3 page, landscape, ready for the notice board and the weekly sponsor review.
The workbook includes 25 ready-made problem themes across five sectors (apparel and textiles, automotive and engineering, electronics assembly, food and beverage, and hospital and healthcare services), each with typical problem parts, causes and countermeasures to speed up the first session.
The secondary document is a 16-page PDF guide book covering each window step by step, the weekly sponsor review routine and the self-check levels, plus a 10-prompt AI Prompt Pack for using any AI assistant to sharpen problem statements, check 5 Whys chains and prepare sponsor reviews.
The toolkit was developed from more than 20 years of Lean, quality and industrial engineering leadership in factories across Sri Lanka, China, Bangladesh, Indonesia, Thailand and Vietnam.
Requirements: Excel 2016 or later. No macros.
