Most agent work does not fail in the model. It fails between the demo and the production review, because nobody scored the candidates against each other, nobody priced a single run, and nobody put a name on the gate that should have stopped it.
This pack is the artifacts that make those three decisions possible, already worked out once so you can see what finished looks like.
The whole pack is built around one complete reference organization – Ridgeway Mutual, a 340-person mutual with 2 sites – carried through every file. The data is illustrative sample data, and it is there on purpose: you learn the method by reading a system that already answers, not by staring at an empty table.
WHAT'S IN THE BOX?
• 147-slide playbook (PowerPoint) in 7 parts – why agents stall, how to choose, design, fund, govern, run and roll out, with the evidence and the named signer on every page
• 19-tab Excel workbook – the agent register, a weighted scoring model, unit economics, the return model, the portfolio view, five gate checklists, promotion criteria, runbook templates, an incident log, a customer notice register, the roadmap, the operating calendar, the change watch, a derived operator queue, a risk and control map, a board page and a change log. 817 working formulas, no macros, no error cells.
• 19-page how-to guide (PDF) – tab by tab, in the order the work has to be done
• 5 one-page cards (PDF) – gate map, scoring card, runbook index, escalation rota, operating rhythm
• One-page staff poster (PDF, two sizes) – what to do when an agent misbehaves
• Customer notice pack (PDF) – 5 letters, one per notice type, each a draft for you to review
• License sheet and version log (PDF) – what you may do with the pack, what moved, and what to re-check

HOW THE WORKBOOK THINKS
Six criteria per candidate, weighted, with a scoring floor and two vetoes that an average cannot forgive. Change one weight on the Setup and Rates tab and the weighted score, the floor test, the disposition and the portfolio counts all move together, because they are formulas and not opinions restated. In the worked example, 5 of the 12 candidates clear the advance line, 5 hold and 2 are no-go – one of them vetoed at Gate 3 despite a respectable score, which is the point of having a veto.
The money is the same. Manual minutes, agent cost per case, the supervision a human still does, cases per year, build cost, payback in months – one row per candidate. The benefit column stays blank until a measured baseline is entered. That is deliberate, and it is the single most common way an agent business case goes wrong.
AFTER GO-LIVE IS WHERE AGENTS ACTUALLY FAIL
The pack carries 12 recurring duties with an owner and a piece of evidence for each, four runbooks (incident, behavior drift, cost breach, decommission), a disable sequence, a change watch for provider and protocol notices, an incident log that the promotion criteria count from, and a customer notice register whose five letters ship with the pack. The operator queue tab is not a fifth list to maintain: every cell on it is a formula over the calendar, the log and the change watch, so closing the work somewhere else takes it off the page. Slide 125 shows it as it ships.
WHY THE DATES MATTER
The tool layer moves faster than a printed deck. This edition teaches the tool standard at the 2026-07-28 revision – stateless, with the session and handshake removed and 6 additions – and says so on the page (51). Every dated fact in the pack carries its source and the date it was checked, currently 2026-10-27. 6 open questions are named rather than guessed at, because an invented number is why buyers distrust the category.
WHO THIS IS FOR
A platform or AI lead choosing which of a dozen agent ideas to fund first. A risk, security or compliance partner who has been asked to govern something already in build. A finance partner who needs cost per resolution rather than a demo. A consultant who wants a defensible starting point instead of a blank page.
WHAT THIS IS NOT
It is not a certification, and nothing here certifies anything. It is not legal advice, and it is not a substitute for the framework documents it cites by reference. It does not contain anyone's real client data. It refuses to state a monitoring interval that no standard sets, and it labels what it is unsure of.
QUESTIONS BUYERS ASK
1. Does the workbook need macros? No. Every calculation is an ordinary spreadsheet formula, so it opens with security warnings off.
2. Will it work outside insurance? Yes. The candidates, rates and volumes are the worked example, not the model. Replace the rows and the formulas still rank and price them.
3. How long does implementation take? The rollout plan is 6 stages over sixteen weeks with one owner per stage, on slide 131.
4. Is the sample data real? It is illustrative sample data for a reference organization created for this pack. Nothing confidential is included.
5. What happens when the specification moves again? The edition line states what this was verified against and when, the change watch duty is the calendar for re-checking it, and the change log records what moved.
6. Can I edit everything? Yes. PowerPoint, Excel and PDF source, nothing locked behind a viewer.
7. Can I use it for more than one client? The license sheet sets out exactly what a single-user license covers, in plain language.
8. Why should I trust a pack about AI agents? Open the preview images. They are pages from the actual files, and every count on them is read back from the workbook rather than typed in.
