An operating model for running a business on AI agents, and the workbook to run it on your own numbers.
Not a technology survey. No product is named, ranked or recommended anywhere in it, because tools
change every quarter and the structure has to outlive them.
The argument is that execution repriced towards zero and judgement did not. Anything a competitor can
also generate in ninety seconds carries no margin, so the defensible asset is the written standard an agent
executes against and the named person who signs the output. Everything in the volume follows from that.
Eight parts. What an agent actually is and where it still fails. The eleven functions a business runs and which
nine agents can carry today. The three roles in every workflow: operator, agent, gate. The ninety day
sequence from a standing start to a first paid invoice, in the order that survives contact with a second client.
The revenue engine, delivery and the back office. The economics. Risk, governance and disclosure. Then
implementation as a worked checklist.
The Reference Workbook is where it stops being reading. Fourteen tabs, 496 formulas, zero hard-coded
numbers inside a formula. One scenario switch drives every downstream tab. A delegation test that scores
any task on five questions and returns a verdict rather than a number to argue with. A task ledger that ranks
your automation build order so you build five workflows instead of fifteen. A unit economics tab that turns
measured hours into a true cost per deliverable and a gross margin. Pricing, a ninety day plan with dates and
done conditions, a ten indicator weekly tracker, an eighteen month break even model, a gate log, a failure
file and a ten gate QA sign off.
The volume quotes no third party market figure, adoption rate, vendor share or survey result anywhere. Not
one. Four slides carry arithmetic and each prints its assumptions on the face of the slide and is labelled
illustrative. Every figure in the workbook is either an input you supply or a formula you can open.
