THE 5S NUMBERS GAME: COMPLETE LEAN TRAINING SIMULATION & FACILITATOR TOOLKIT

A high-impact, hands-on Lean simulation designed by Operational Excellence Consulting (OEC) to let teams physically feel the operational benefits of Sort, Set in Order, Shine, Standardize, and Sustain in under 50 minutes.

DOCUMENT OVERVIEW

Are you struggling to get your team to adopt 5S (Workplace Organization)? Do traditional PowerPoint presentations about Lean tools leave your participants disengaged?

The 5S Numbers Game is a highly interactive, fast-paced classroom simulation that teaches the visual and economic power of 5S through a simple, kinesthetic learning experience. Developed by world-class Lean experts at Operational Excellence Consulting (OEC), this simulation completely eliminates abstract theory, allowing participants to experience first-hand how workplace clutter drives up error rates, increases stress, and destroys operational capacity.

Why Numbers?

This toolkit utilizes a numbers-based search (locating numbers 1 through 50 in strict sequence) to create a universal and intuitive playground for learning. Because searching for sequential numbers relies on basic cognitive scanning patterns, the game has zero learning curve for participants.

This makes the 5S Numbers Game the perfect:
•  Aha-moment generator for opening Lean, Six Sigma, or continuous improvement workshops.
•  Warm-up activity immediately preceding a real-world continuous improvement initiative, Gemba walk, or physical 5S audit.
•  Memorable recap for teams needing a powerful reminder of how workplace clutter directly impacts day-to-day work quality and speed.

CORE LEAN CONCEPTS EXPERIENCED IN EACH ROUND

The simulation guides teams through five rapid, timed rounds (30 seconds each) where the "work area" (a sheet filled with numbers) is systematically optimized using 5S principles:

1. Round 1: The Chaotic Workplace (Before State)

•  The Scenario: Represents an unmanaged, cluttered work area where nothing has been sorted, arranged, or cleaned.
•  The Task: Participants must sequentially locate and strike out numbers 1 through 50 in strict sequence.
•  The Visual Noise: The worksheet is filled with 100 numbers, featuring mismatched fonts, varying text sizes, rotated characters, and a hidden duplicate "39".
•  The Learning: Spotlights how visual chaos leads to frustration, high search times, error-prone performance, and a low baseline of team output.

2. Round 2: 1S – Sort (Clearing the Clutter)

•  The 5S Action: All non-essential items are "Orange Tagged" and moved out of the active work zone into a holding area. "When in doubt, move it out".
•  The Workspace: All unneeded numbers (51 to 100) and the duplicate 39 are removed from the sheet.
•  The Learning: Demonstrates how simply sorting and removing clutter immediately improves search efficiency and reduces mental fatigue—even before any organization has begun.

3. Round 3: 2S – Set In Order (Organizing the Grid)

•  The 5S Action: "A place for everything, and everything in its place". The remaining 50 numbers are loosely organized into ascending rows instead of scattered at random.
•  The Learning: Illustrates how establishing a clear, predictable "home" for items makes retrieval significantly faster. It also highlights what is still left to improve, such as inconsistent font weights, sizing, or alignments.

4. 3S & 4S: Shine & Standardize (Tidying and Visual Controls)

•  The 5S Action:
•  Shine: Clean and inspect the workspace—tidying up inconsistent fonts and sizes so every single number is clean and highly legible.
•  Standardize: Establish the rules and visual controls—arranging the numbers into a uniform grid layout where every number is the same size, font, and weight.
•  The Learning: Proves that establishing a clean, uniform layout removes ambiguity, eliminates search delays, and locks in the gains of the first three steps.

5. Round 4: 5S Audit (Sustain via Auditing)

•  The Scenario: Sustaining 5S means catching abnormal conditions before they become real problems. In a standardized workplace, anomalies must be instantly visible.
•  The Task: The grid is color-coded by row of ten to make visual scanning even faster]. Instead of a sequential search, this round acts as a 30-second visual audit. Participants inspect the sheet to find and circle 7 critical visual defects:
•  Missing "2": Row 1 (red), position 2 is blank.
•  Upside-down "9": Row 1 (red), rotated 180° to look like a "6".
•  Swapped "11" and "12": Row 2 (yellow), first two positions are mixed up.
•  Displaced "16": Row 2 (yellow), shifted down and straddling the row below.
•  Wrong Location: Row 3 (green) shows "34" where "24" belongs, and Row 4 (cyan) shows "24" where "34" belongs.
•  Missing "39": Row 4 (cyan), position 9 is blank.
•  Askew "46": Row 5 (purple), position 6 is rotated at an angle.
•  The Learning: Showcases how color-coding and standard visual layouts transform auditing from a tedious inspection into an instant, intuitive, and error-proof process.

6. Round 5: The Optimized Workplace

•  The Scenario: The workspace is fully sorted, arranged, cleaned, standardized, and sustained. Every defect has been corrected and the grid is perfect.
•  The Task: A final 30-second run to sequentially locate and strike out numbers 1 through 50.
•  The Learning: Highlights the ultimate performance gains of 5S—dramatically increased capacity, eliminated errors, minimized lead times, and an organized, stress-free work environment.

KEY BENEFITS OF THE TOOLKIT

By facilitating this simulation, you will help your organization drive improvements across three main operational pillars:

•  Quality (Fewer Defects): Teams experience how standardizing styles and adding color-coded visual controls makes abnormalities instantly recognizable before they escape downstream.
•  Cost (Reduced Waste): Participants see how removing unneeded physical or digital clutter directly reclaims visual space and reduces wasted search time and labor costs.
•  Delivery & Service (Predictability): The simulation proves that moving from chaotic search to standardized sequences drastically shortens processing cycles and creates stable, predictable task completion.

FREQUENTLY ASKED QUESTIONS (FAQs)

How many people can participate in the 5S Numbers Game?
The game is highly scalable. It is designed as an individual exercise that works for any size room, meaning it can be facilitated for groups of 4 to 40+ participants [280]. For very large groups, facilitators can easily split into sub-groups by table and poll table representatives for baseline scores.

Can this simulation be run virtually?
Yes. The facilitator guide includes specific instructions for running the simulation virtually by sharing the slide deck on screen. Remote participants can utilize the digital slides to perform their sequential searches and enter their scores directly into the virtual chat.

How long does the entire 5S Numbers Game take?
The entire exercise takes approximately 40 to 50 minutes, including setup, five 30-second active rounds, intermediate debrief discussions, and the final "Before & After" reflection session.

What materials do I need to prepare as a facilitator?
The game is extremely low-prep. You only need:
1. The provided Facilitator Slide Deck projected on-screen.
2. One stopwatch, timer, or phone with a visible seconds display.
3. Printed worksheets (one set per participant, stapled) or the digital slide equivalent.
4. One pen or pencil per participant.
5. A whiteboard or flip chart to write down baseline scores.
